What a human SDR really costs in 2026
The salary is the number on the offer letter. Add benefits, tools, data, management and ramp time, and one mid-level SDR is estimated at $9,500 to $15,000 a month. Then there is the cost nobody budgets for: the email side going wrong.
Every founder knows SDRs are expensive. Most still underestimate by how much. This article adds up the full cost, line by line. Then it looks at the three ways to get outbound done: build it in house, hire an agency, or hand the sending side to a team that does only that.
Every figure below is an estimate or a reported range, not a quote. Pay and prices move a lot with city, company and seniority. Use them to check your own math.
Salary is only the starting point
Reported 2026 pay for sales development roles. Even in lower-cost regions, the number is not small.

In Brazil, add about 47% on top
Hiring in Brazil under CLT rules means mandatory employer costs on top of the base salary, often called the "Custo Brasil". Set them aside every month, or they arrive later as a shock.

Tools and data
An SDR also needs a stack to do the job. A typical one, with estimated monthly prices:

Two lines are worth a second look. The data tool is where the contact list comes from. The warm-up tool is there because sending email at volume puts your domain's reputation at risk. More on that below.
Management and ramp time
Someone has to run the 1:1s, the coaching, the pipeline reviews and the CRM clean-up. That time comes out of a manager who could be selling. The estimate for that lost time is another $1,000 to $2,000 a month.
Then there is ramp. It takes 3 to 6 months to hire a new SDR and get them up to speed. For those months you pay the full cost and get little pipeline back.
What one meeting really costs
A well-performing in-house SDR books about 8 qualified meetings a month. At a fully loaded cost of $10,000 a month, the math is short:
$10,000 ÷ 8 meetings = $1,250 per meeting.
That is before the bad ones. When poor targeting puts a junk meeting on an account executive's calendar, those 30 minutes are lost selling time. At an account executive's hourly pay, each one is estimated to waste at least $112.50.
The cost nobody budgets for: the email side
Most SDR outreach runs on email. When the email side goes wrong, it rarely tells you. Nothing crashes. Replies just slow down.
- The spam folder. A sending domain without SPF, DKIM and DMARC set up properly can land in spam at Gmail and Outlook. No one sees an error. The SDR keeps sending.
- The burned domain. Too much email, too soon, from a new domain damages its reputation. A burned domain does not recover on your schedule. Sometimes the only way forward is a new domain and a slow restart.
- The blocklist. A new or shared IP can carry someone else's bad history. Your campaign pays for it.
- The switched-off account. A sending platform can suspend an account with no warning. Outreach stops that day.
Here is why this is expensive. While any of it is happening, every cost above keeps running. The salary is paid. The tools and the data are paid for. The emails go out, but fewer people see them. Your cost per meeting climbs, and because sent is not the same as delivered, it can take a long time before anyone notices.
Your three options
1. Build it in house
Hire the SDR, buy the stack, and run the email setup yourselves. You get full control. You also carry every cost above, and someone has to learn domain records, warm-up and blocklists. If nobody on the team knows it, you hire for it: the reported median pay for a remote deliverability consultant is $79,111 a year, about $6,592 a month.
2. Hire an agency
A common way to buy outbound today is to pay for results instead of a flat retainer. The usual models, with reported price ranges:
- Pay per appointment: $300 to $600 for each qualified meeting on an account executive's calendar.
- Pay per qualified meeting held: you pay only when the prospect shows up and fits your ideal customer profile. The no-show risk stays with the agency.
- Hybrid: a $2,000 to $4,000 base plus $150 to $400 per meeting, so each side wants the same outcome.
To compare offers, work out what each real opportunity costs you:
By this math, a high-intent offer at $800 a meeting, with an 85% show rate and 70% qualification, can cost less per real opportunity than a cheap $250 meeting that rarely turns into anything.
Before you sign, ask one more question: whose domains will they send from, and what happens to those domains if a campaign goes wrong?
3. Hand the sending side to a specialist team
Keep your people on what people do well: choosing who to reach, writing the message and talking to prospects. Have a done-for-you email team run the part that breaks quietly: domain setup, warm-up, sending, and the checks after every send. You stop paying to learn deliverability the hard way.
The bottom line
By these estimates, one mid-level SDR is a bet of up to $180,000 a year on someone who needs 3 to 6 months to ramp and steady management after that. It can be a good bet. It is a bad one if the emails never reach anyone.
Whichever option you pick, put the email side in the budget from day one. It is the cost nobody plans for, and the one that makes every other cost bigger.
